When deploying our new VPS provisioning system to data centers in New York, London, Tokyo and Frankfurt, we needed to make sure that servers were provisioned in the correct order to maintain service quality while working at a fast pace.

We kicked off with our London office which accounted for 40% of volume but had the most advanced users. Then we progressed on to other offices with increasing complexity. It was useful that the most technically advanced team was first because they found the most edge cases. We ran London in parallel for two weeks before we turned it over 100% to the new system. During that period traders had the ability to switch back to the legacy system if required.

One of the key things that worked well for me was to timing the adoption with the traders. Unlike a lot of projects that have a hard and fast go-live date, I matched up the features and functionality with the lowest amount of volatility for each trading region. For Asia, I deployed during the European afternoon, and for New York, I used the Asian market hours.

In addition to the main rollout, Flicq's team worked hard to create 'champion users', specifically targeting algorithmic traders and other super users within the organisation. Initially we varied the amount of time it took to fully adopt the system in each city. For example it only took 10 days to fully train and adopt the system in Tokyo. In New York it only took a week, and in London the team took 3 weeks from beginning to fully adopt. This order allowed us to first implement the system where the technical team had the most capability, and then worked down to the larger cities. Each adoption added confidence and gained momentum for the next.

By working this way we moved from an average deployment cycle of 3 months down to 6 weeks while concurrently maintaining 99.99% uptime for users.

Pilot at Weakest Facility Convert Skeptics

We screwed up our first warehouse process rollout completely. I tried to deploy a new inventory system across all three facilities simultaneously because I thought "rip the band-aid off" was smart. Back Willing Teams Learn Fast

The best rollout sequencing I've seen starts with the people who are already leaning toward the change. Every organization has them. They're the ones who hear about the new process and think "finally" rather than "why." Start there. Give them real support. Watch closely.
What that first group gives you is worth more than speed. They surface the gaps you never planned for, the friction that only shows up under real conditions, the moments where the process needs to flex to fit how people actually work. Once you've seen that and adjusted, you have something you can hand to the next group with confidence. You're rolling out something that already worked.
The biggest shift in my thinking was separating "deployed" from "adopted." You can hit every location on schedule and still have a rollout that failed. The schedule tells you where the process went. The feedback tells you whether it landed. Organizations that confuse the two end up troubleshooting the same problems at every site rather than solving them once and moving forward.
Pace is really a question of how much you can learn before the next wave. Move so fast that lessons from one group can't reach the next, and you lose the whole point of sequencing. The goal was never to finish the rollout. The goal is to finish with everyone actually using the process.

When you have an operational change that needs to happen broadly, like consolidating disparate regional legacy programs into one centralized system, here's what I do: never pilot it at anything but what I call an "off-the-beaten-path" pilot. Much like e-commerce businesses went after owning their highly specialized categories first and eventually consolidating everything into one, we pilot new operational workflows in lower-stakes regional office locations or highly targeted product team locations.

You want the pilot location to be off the beaten path so your core revenue-generating locations aren't exposed to all the inevitable bugs, but you need to test it out. Then, once you've got the process working in the off-the-beaten-path location, rolling it out to scale is just the same process, copy-pasted to other locations - not another pilot.

To balance speed and adoption, the most important sequence difference a COO can prioritize is that the backend data hygiene happens before the front-end user-level adoption.

A lot of us have seen distributed client organizations rollout a new, AI-enabled records management system. Instead of rolling it out branch by branch geographically, they prioritize the backend globally first. The operations team then runs an automated sweep that classifies 13 million+ legacy files and imposes an initial base level sensitivity classification across the network.

This sets off the pilot of the pilot, which catches over 3,000 data loss alerts in the course of a month, but it's all invisible to the frontline users, who haven't yet gotten the new system. Because the data governance is done first, and not as an active issue, the actual user rollout benefits hugely.

You don't roll out to every location at once. You roll out to the location that will make the best case study for the next one. That's the whole game. I call it "proof-point sequencing," and it changes how fast the rest of the org buys in.

When we were figuring out how to get AI video workflows adopted by different types of users on our platform, we didn't try to serve everyone simultaneously. We picked the segment that had the highest pain and the lowest switching cost. For us, that was social media marketers at small businesses who were spending eight-plus hours producing a single video. They were desperate for a better way. We nailed the experience for them first, collected their results, and then used those outcomes to pull in the next segment. The second wave adopted twice as fast because they could see real proof it worked.

The same logic applies to multi-location rollouts. Start with the location where the team is most frustrated with the current process. Not the most "innovative" team, not the flagship office. The one in the most pain. Pain creates motivation, and motivation creates speed. When that location gets results, you now have an internal story that sells itself. People don't resist change because they hate new things. They resist because they don't trust that it works. A live proof point from a peer location kills that doubt faster than any training deck ever could.

On pace, I push for tight timelines within each location but deliberate gaps between them. Give yourself two to three weeks to go deep at one site, learn what breaks, fix it, then move to the next. The gap isn't wasted time. It's where you compress months of iteration into days.

The biggest mistake I see is treating rollouts like a project plan instead of a sales process. You're selling change. And the best salespeople don't lead with the pitch. They lead with the proof.

Run Controlled Contrast across Diverse Environments

When we plan a multi location rollout we do not treat every site as equal. We group locations based on complexity team maturity and risk. The first wave is small enough to manage closely but still important enough to show real problems. If the pilot is too easy the rollout often fails when it reaches harder environments.

Choose Median Branch Expand in Waves

My playbook for multi-location rollouts: pick one location that is small enough to be safe but representative enough to expose real problems, run the new process there for two weeks with the founder or operator on-site, then expand in waves of 2-3 locations at a time, never all at once.

The sequencing rule that has made the biggest difference: never pilot at your best location, and never pilot at your worst. Best locations make any process look good, so you ship a system that works at one place and breaks everywhere else. Worst locations are usually drowning in unrelated problems, so your pilot data gets contaminated. Pick a median location, run by a manager who is curious but not a champion, and trust the data more than the enthusiasm.

What actually moved the needle for us when we rolled out a new shared agent configuration process across customer accounts: I spent the first three days of the pilot watching the team execute, not training them. By day three, I'd seen four real friction points the design didn't anticipate. We patched the process, ran the next four days, and only then did I write the playbook. Writing the playbook from a finished, real-world version is dramatically faster than writing from theory and revising.

On pace: I expand in waves with two rules. First, the next wave only kicks off if the previous wave's adoption metric (compliance, accuracy, time saved, whatever you defined) holds for two consecutive weeks. Second, every wave gets a buddy from the previous wave, someone who has lived through it, on a Slack channel for the new locations. This compresses the learning curve from weeks to days because new locations stop guessing and start asking someone who's already solved their problem.

The biggest mistake I see: companies confuse "rolled out" with "trained." Training is the day you announced it. Rollout ends the week the metric is stable without anyone leaning on the team. Plan the calendar accordingly.
